Welcome to the first edition of AI Change Intelligence.
Every enterprise I've worked with over the last three years has the same dashboard. Adoption rates. Active users. Sessions per week. Training completions. The numbers usually look good. The board sees them and nods. And yet, when someone asks which KPI, cost line, or revenue metric moved, the room goes quiet.
That silence is the adoption illusion. And it is the single most common failure pattern in enterprise AI transformation today.
THIS WEEK IN AI CHANGE
A pattern showing up across financial services and healthcare: organizations that invested heavily in AI tools during 2023-2024 are now quietly running performance attribution reviews. The question isn't whether people are using the tools. It's whether the tools changed any outcome that mattered.
In most cases, the answer is partial at best. Adoption went up. Cycle times stayed flat. Override rates were never measured. Parallel manual processes never got decommissioned. AI ran alongside the old workflow, not instead of it.
This is not a technology failure. The models worked. The interfaces were used. The failure is structural: no one defined what success looked like in measurable terms before deployment began. No value hypothesis. No KPI baseline. No performance attribution architecture.
You cannot measure what you did not define. And most organizations did not define it.
FRAMEWORK IN PRACTICE
The AI Change Loop™ starts with Strategic Alignment for a specific reason. Before deployment, before training, before go-live, you need a falsifiable value hypothesis for every AI initiative.
A falsifiable hypothesis has five elements: a specific enterprise KPI (not a list, one KPI), an expected magnitude of change (a number, not a direction), a causal mechanism (how the AI action produces the KPI movement), a named executive owner (one person, not a committee), and a measurement horizon (the date by which the hypothesis is confirmed or rejected).
If your organization cannot produce that document for each active AI initiative, you are running adoption programs, not transformation programs. The distinction determines everything downstream.
ONE QUESTION TO ASK THIS WEEK
For each active AI initiative in your portfolio: what is the specific enterprise KPI this initiative is committed to moving, and what is the current trajectory against that commitment?
If the answer requires more than two sentences, the hypothesis was never properly codified. That is the work to do before the next governance review.
